For many farms across the UK, producing fresh, high-quality food is only one part of the challenge. The next question is often more difficult: how can a farm reach more customers and increase direct sales without opening additional staffed shops?
One of our UK customers faced exactly this situation.
The farm offered a wide range of locally produced goods, including fresh eggs, bottled milk, seasonal vegetables, fruit, bread, preserves, and other regional products. Consumer interest in locally sourced food was increasing, but the farm's traditional sales model limited when and where customers could buy.
Opening more conventional farm shops would have required additional premises, employees, utilities, equipment, and ongoing operating expenses.
Instead, the customer chose to build a network of self-service retail and collection locations using WEIMI locker vending machines.
The goal was to create a more flexible direct-to-consumer model: bring farm products closer to local communities, extend sales beyond normal shop hours, and handle fragile products more safely during unattended collection.
The farm did not have a product-demand problem.
Customers were already interested in fresh eggs, milk, vegetable boxes, bread, fruit, preserves, and other locally produced food. Increasing numbers of consumers wanted products that were fresh, traceable, and sourced closer to home.
The difficulty was access.
A traditional farm shop could only trade while staff were available. Farmers' markets provided valuable exposure, but participation required transport, setup, employees, and management of any stock that remained unsold at the end of the day.
Home delivery was another option, but delivering many small individual orders over a wide area could quickly increase last-mile costs.
As a result, the farm was missing sales that existed outside its existing operating model.
People travelling to work early in the morning could not always visit the farm shop. Families returning home in the evening often arrived after closing time. Consumers living farther away also had fewer opportunities to purchase directly from the producer.
Rather than opening another large retail location, the farm needed a smaller and more flexible format that could extend its coverage without creating the same fixed costs.
Traditional snack and beverage vending machines work well for standardized packaged products.
Cans, bottled drinks, confectionery, and snacks can usually be stored in fixed channels and released mechanically into a collection area.
Fresh farm products are different.
An egg carton can crack or turn over if it falls. Soft fruit can bruise. Fresh bread can become compressed. Glass milk bottles and jars need careful handling, while vegetable boxes, bags of potatoes, bakery products, and mixed produce packages can vary significantly in shape and size.
Using a conventional spiral vending mechanism would therefore place unnecessary limitations on the product range and increase the risk of damage.
Locker vending offered a more practical alternative.
Products could be placed directly into individual compartments. After selecting and paying for an item, the customer simply opened the designated locker and removed the product by hand.
There was no drop, no spiral release, and no complicated dispensing route.
That made the system suitable for a much wider variety of farm products, including fragile, bulky, irregularly shaped, and pre-packed goods.
The customer did not view the project as one large vending installation.
Instead, the plan was to create several smaller sales points that could serve different parts of the local community.
A locker installation at the farm entrance could continue selling after the main shop had closed. Additional machines could be installed near residential areas, village centres, commuter routes, park-and-ride locations, rural accommodation, visitor attractions, or other places where potential customers already travelled.
This changed the relationship between the farm and its customers.
Instead of requiring every buyer to travel to the farm within a limited opening period, the farm could position products closer to the customer's normal journey.
Different locations could also carry different inventories.
A farm-gate unit might stock larger vegetable boxes, bread, milk, eggs, potatoes, and other household staples.
A commuter-focused location could offer convenient dinner ingredients, mixed produce boxes, or essentials that customers could collect on their way home.
A machine near holiday accommodation or a rural attraction might emphasize bakery products, preserves, local specialties, and gift-ready selections.
In this model, every locker site could be adapted to local purchasing behaviour rather than operating as an identical copy of the main farm shop.
Longer availability was another major reason the farm adopted self-service lockers.
People do not necessarily buy food according to farm-shop opening hours.
Someone finishing work in the evening may want eggs, milk, bread, or vegetables on the journey home. A local household may discover that it is missing an ingredient after nearby shops have closed. Tourists staying in rural accommodation may want local products early in the morning or during weekends.
A self-service locker point makes it possible to serve these customers without placing an employee at every location throughout the day.
Customers can use the touchscreen to view available items, check product information and prices, make payment, and open the corresponding locker.
The farm can then operate the location through planned replenishment rather than permanent staffing.
For this customer, extended availability was more than a technical feature.
It created additional selling hours during periods when customer demand already existed but could not previously be served efficiently.
Customers buying directly from farms often expect more than convenience.
They also care about the condition, freshness, appearance, and origin of the food they purchase.
For that reason, product presentation was an important part of the project.
Transparent locker doors allowed customers to see the actual goods before completing a purchase. A shopper could inspect a vegetable box, view the packaging of a loaf of bread, or see the condition and quantity of a fruit punnet.
The touchscreen could provide additional information that could not easily be displayed on the physical package alone.
Depending on the product, this might include descriptions, origin information, ingredients, dietary details, packing information, certifications, or other useful product data.
This combination of physical product visibility and digital information helped the farm preserve one of the strongest advantages of direct selling: transparency.
Even though the transaction was automated, the customer could still understand where the food came from and what made it different from a conventional supermarket product.
The customer also recognized that individual lockers did not need to contain only individual products.
Some compartments could be used for prepared bundles designed around typical household purchases.
For example, a breakfast box could contain eggs, milk, bread, and preserves.
A seasonal vegetable box could combine several products harvested during the same week.
A weekend bundle might include bread, fruit, bakery products, and locally produced jams or preserves.
This approach created convenience for customers while also allowing the farm to increase the number of products sold in each transaction.
Promotional tools could also support real stock-management needs.
If customers regularly purchased bread, eggs, and milk together, the farm could offer them as a combined package.
When a particular seasonal crop was available in higher quantities, it could be highlighted through special boxes or promotional combinations.
Products with slower turnover could also be introduced as part of carefully designed bundles instead of being reduced randomly.
The aim was not to copy supermarket discount strategies.
It was to make the farm's available inventory easier to purchase while encouraging customers to discover more of the products already being produced locally.
Once the customer began thinking beyond a single sales point, inventory management became increasingly important.
A farm with several remote retail locations cannot efficiently send employees to every site simply to check what is missing.
Remote management provided a more practical approach.
Through the management platform, the operator could review sales activity, remaining inventory, available compartments, and low-stock conditions at different locations.
Staff could therefore prepare the correct replenishment quantities before leaving the farm.
Instead of travelling to a machine and then discovering that certain products had sold out, the team could arrive with a better understanding of what each site needed.
Sales data also helped reveal differences between locations.
A commuter-oriented installation might perform particularly well with dinner boxes during weekday evenings.
A farm-gate machine might generate stronger sales of bread, eggs, larger vegetable packages, and similar products during weekends.
This information allowed the customer to continuously improve each sales point.
The product mix could be adjusted, locker capacity could be reassigned, and replenishment schedules could be changed according to real customer behaviour rather than assumptions.
Perhaps the most important benefit of the project was the ability to test and expand into new locations gradually.
Opening another traditional farm shop usually involves significant investment before the business knows whether the new location will generate enough demand.
Premises must be secured. The interior must be prepared. Fixtures, checkout equipment, utilities, staff, and daily supervision must all be arranged.
A modular locker installation offered a different route.
The farm could introduce a new sales point with an appropriate number of compartments, monitor customer response, study product demand, and increase capacity only when the results justified expansion.
If one location became busier, extra locker modules could be added.
If certain product sizes became more popular, the compartment configuration could be adapted.
If local preferences changed, the farm could modify the product assortment without renovating an entire retail store.
This made it possible to develop a distributed direct-sales network more gradually and with greater flexibility.
This project demonstrates that farm vending is not simply about replacing a cashier with an automated machine.
The larger opportunity is to rethink how locally produced food reaches consumers.
The customer already had attractive products, an established local reputation, and growing demand. The missing part was a retail format capable of covering more locations and more hours without requiring multiple staffed shops.

But producing high-quality food is only part of the opportunity.
Customers must also be able to buy it at a convenient place and time.
A self-service locker network can complement an existing farm shop rather than replace it.
The staffed shop can remain the centre of the farm's retail operation, offering personal service, a wider selection, and direct interaction with customers.
Locker vending points can then extend that operation into evenings, weekends, commuter routes, residential areas, and smaller communities where opening a complete retail shop would not be economical.
For this UK customer, the project created the foundation for a more scalable direct-to-consumer network.
The farm could reach more customers while maintaining product visibility, protecting delicate goods, and preserving the local identity that makes farm-direct retail attractive.
Ultimately, the value of the system goes beyond creating another location where people can purchase food.
It creates a direct connection between local producers and their communities—one that can remain accessible even after the traditional farm-shop door has closed.
